Universities rarely need a new website. They need the one they have to stop being slow, inconsistent, inaccessible, and impossible to find in AI search. This guide is the full repair programme we run, in phases, with what each phase costs in effort and what it returns.
Can a university website be fixed without a rebuild?
Usually yes. Of the .edu engagements we take on, most are repair programmes rather than rebuilds, because the underlying content model and CMS are sound and the damage is accumulated: uncompressed media, orphaned scripts, inconsistent templates, and four years of unreviewed departmental publishing. A rebuild is warranted when the content model itself cannot express what the institution now offers, or when the CMS is out of support.
Phase 1: diagnose, two weeks
Baseline field Core Web Vitals per template on mobile, run an automated plus manual accessibility audit on the top 50 pages, inventory templates and content types, pull site search logs for the top 100 queries, and map which pages actually receive traffic. The output is a ranked defect list with an owner per item. Nothing gets fixed in this phase, and skipping it is why most fix-it efforts stall.
Phase 2: performance, four weeks
Retire unowned third-party tags, install an automatic image pipeline with an upload cap, restore full-page and edge caching, defer non-critical JavaScript, and self-host fonts. Detail on the individual causes is in why university websites get slow over time.
Phase 3: accessibility, six to twelve weeks
Fix the template layer first, because one template fix repairs thousands of pages. Then remediate the highest-traffic editor-created content, then train editors and add an automated check in the publishing workflow. Under the 2024 Title II rule most public institutions must reach WCAG 2.2 AA by April 2026 or April 2027 depending on size, and conformance applies to what editors publish next month as much as to what the agency shipped. Phase 4: content and findability, ongoing
Rewrite program pages answer-first: what the program is, how long it takes, what it costs, and what graduates do, in the first screen. Add Course and EducationalOccupationalProgram schema, plus FAQPage where real questions exist. Fix site search, because on a university site search is the navigation. Feed the top 100 site-search queries into the content roadmap each term.
Phase 5: governance, permanent
Name a section owner per college, lock the component library, add a review queue for new page types, set a performance budget in the definition of done, and retire content on a schedule. This is the phase that decides whether phases 2 through 4 hold. Institutions that skip it repeat the programme in two years.
How do we get cited by ChatGPT and Perplexity again?
Answer-first copy, structured data, visible last-updated dates, a crawlable and complete sitemap, and an llms.txt that states the institution's facts plainly. What does the whole programme cost?
Phased over two to three semesters, a repair programme for a mid-sized institution typically runs in the low six figures in total, spread across the phases, with a monthly retainer afterwards for governance and iteration.
