How Digital Agencies Price Their Work

Many Seattle agencies use one of three pricing models: hourly, fixed-fee, or value-based. Each has its place, but each also has drawbacks. We find a hybrid approach often works best.

How do hourly rates work?

This is the simplest model. The agency charges for each hour of work. Rates in the Puget Sound area for senior-level talent can range from $150 to $250 per hour. You get a monthly invoice for the total hours logged.

This model is transparent and flexible. If you want to add a new feature to your website mid-project, the agency can accommodate it. You just pay for the extra time.

But this flexibility can be a problem. The client has no cost certainty. A project estimated at 100 hours can easily balloon to 150. This creates budget anxiety and can damage the relationship. For the agency, it turns the focus to logging hours instead of achieving results.

What are fixed-fee projects?

In a fixed-fee model, the agency quotes a single price for a defined scope of work. For example, a complete eCommerce website for a Tacoma-based retailer might be a fixed fee of $50,000.

Clients like this model because the price is predictable. The risk of overruns shifts to the agency. This forces the agency to be ruthlessly efficient and to define the project scope in meticulous detail from the start.

The downside is rigidity. If a great new idea emerges during the project, it's considered "out of scope." The agency will issue a "change order," which is essentially a new, separate fixed-fee project. This can feel nickel-and-dimey. It also disincentivizes innovation during the process.

What is value-based pricing?

Value-based pricing ties the project cost to the business value it creates. Instead of tracking hours or features, the agency focuses on the return on investment (ROI).

For example, if a content marketing and SEO campaign for a Bellevue software company is projected to increase lead generation by 30%, resulting in an extra $500,000 in annual revenue, the agency might charge a percentage of that uplift.

This model aligns the agency and client goals perfectly. Both parties are focused on achieving a specific business outcome. It incentivizes the agency to deliver its best possible work.

The challenge is that it requires a high degree of trust and sophisticated tracking. The client must be willing to share sensitive business data. The agency must be able to accurately forecast and measure the impact of its work. It's not a fit for every client or every project.

Our approach: A hybrid model

We don't believe in a one-size-fits-all approach. For most web design and development projects, we prefer a hybrid model that combines the best of fixed-fee and hourly.

We start with a detailed discovery and strategy phase. This is a small, fixed-fee engagement. We'll conduct stakeholder interviews, audit your existing site, and analyze your competitors. The deliverable is a crystal-clear project plan for your new website, including a detailed scope and a firm budget.

This gives you cost certainty. Once the plan is approved, the main project is executed on a fixed-fee basis. For ongoing support, SEO, or content marketing, we use a transparent monthly retainer, which is essentially a block of hours.

This hybrid model provides the predictability of a fixed fee while allowing for the flexibility of hourly work where it makes sense. It protects you from budget surprises and ensures we are always focused on delivering value, not just logging hours.
